Why SME Owners Open Up More to Peer Groups Than to Their Own Teams — And Why It Matters

Many SME owners share strategy with peers but not teams. Learn how a strategic narrative and presentation culture align and empower your business.

Peer-to-peer groups have become essential support networks for some SME owners. These meetings create space for honest conversations, difficult questions, and strategic reflection — often in a way owners feel they can’t achieve inside their own company.

But this leads to an interesting and rarely discussed pattern:

Many SME leaders are more open and vulnerable with relative strangers once a month than with the people they work with every day.

This dynamic raises a critical question:

Why is it so difficult to be open internally, and what is the cost of that gap?

1. Why Leaders Feel Safer Being Honest With Strangers

On the surface, it seems counterintuitive. Surely being open with your own leadership team should feel more natural than speaking candidly with people you barely know?

Psychology explains why:

Being uncertain feels risky. External peers are equals — nobody reports to anyone, so honesty feels safe.

Spreading resources evenly may feel fair, but it isn’t always effective. Instead, SMEs need to invest in the individuals most likely to advance the strategy and deliver impact.

Launching the Hargreaves Marketing Podcast

I’m pleased to share that the first episode of the Hargreaves Marketing Podcast is now live. But rather than just say “out now,” I want to reflect on why I’ve started this series, and how it connects to what we do at Hargreaves Marketing.

Be Ready When It Matters Most

At Hargreaves Marketing, our focus is simple: helping driven sales, marketing and business professionals be ready when it matters most. That means:

Developing advanced business communication capabilities

Preparing for high-stakes meetings, presentations and events

Equipping professionals to solve problems, drive projects and win deals

The podcast will explore these themes in depth. Each episode is designed to offer fresh perspectives and practical insights to help SMEs and their people seize opportunities when they arise.

Making More of Opportunities

From a client’s perspective, the question is often not “Do we have opportunities?” but “Are we fully ready to make the most of them?”

Whether it’s a pitch, a client meeting, an industry event or an internal project presentation, the ability to communicate with clarity, confidence and purpose can make all the difference. This podcast aims to highlight those moments, and to encourage professionals and business owners alike to approach them with the right mindset and tools.

Why a Podcast?

On a personal note, I’ve always had a deep interest in business media. During my career, I worked for specialist media organisations and contributed extensively to in-house business magazines — back when most media was still print.

Now, I’m excited to be creating in the digital space: podcasts, videos, interview recordings and other formats that bring ideas to life in new ways. This isn’t just about producing content — it’s about providing practical, relevant support to business professionals who care about their careers, and SME leaders who want to invest wisely in developing their people.

Looking Ahead

The first episode looks at a common dilemma many SMEs face: the balance between accepting what is and striving for what could be. It’s a theme that sets the stage for the series to follow, where we’ll cover readiness, mindset, team development and commercial excellence.

You can listen to Episode 1 on Spotify here

This is just the beginning — and I look forward to sharing the journey with you.

“Is Your Business Talking to Your Market — or Just Adding to the Noise?”

“Many companies could see a dramatic boost in productivity with clearer rules for social media and a stronger market focus in their marketing content. Which raises a tough but necessary question: is your marketing content strategy, and your social media policy, fit for purpose?”

In the 1990s and early 2000s, business growth was built on direct conversations. Buyers and sellers spoke on the phone, discussed needs, and decided whether there was a fit. The exchange was clear, commercial, and focused on value.

Today, communication is noisier. On platforms like LinkedIn, it’s common to see businesses mixing political views, personal reflections, and trivial distractions alongside their professional messaging. The result? For potential customers, it’s hard to know what a company actually does, who it helps, and why it matters.

This creates two problems for SMEs:

Content confusion – your market can’t find clarity in your message.

Productivity drag – “professional social media” becomes a time sink that absorbs attention at every level of seniority.

The challenge is striking the right balance. Your market needs to hear from you — but what they need is focus, relevance, and insight into how you can help them solve problems or grow their own businesses.

The solution isn’t more content. It’s better content, grounded in your addressable market and supported by a social media policy that keeps your team on track.

Why Your Company Values Might Not Mean What You Think

When you look at company websites or “About Us” pages, you’ll often see the same words repeated: Integrity. Excellence. Innovation. Respect.
They sound good. They’re safe. They tick a box.

But here’s the problem: if every business is using the same handful of words, do they really mean anything?

The issue isn’t that these words are wrong. It’s that they’re often chosen from a limited “acceptable” vocabulary rather than built from what truly makes a business unique.

Where Many Businesses Go Wrong

Too often, companies decide their values by:

Brainstorming a list of nice-sounding words.

Crossing off ones that don’t fit.

Settling on what’s left.

The result? Generic values that could belong to any company in any industry.

A Better Way to Define Values

Instead of starting with words, start with behaviours. Ask:

What behaviours do we most value in our people?

How do we want to treat customers, suppliers, and partners?

What does “good” look like inside our business?

When you begin with behaviours, the words follow naturally. For example:

If you want employees to speak up when they see a problem, maybe your value is about Courage.

If you want to deliver on promises no matter what, maybe your value is about Reliability.

If you want to build long-term trust with suppliers, maybe your value is about Fairness.

Now your values aren’t just words. They’re a reflection of how you actually do business.

Making Values Real

Values should guide decisions, not decorate walls. That means:

Hiring people who demonstrate them.

Rewarding behaviours that reflect them.

Calling out when they’re not being lived.

When values are grounded in real behaviours, they stop being empty words. They become part of the company culture.

Why Real Strategy Presentations Don’t Come From Templates

AI can help you prepare for big presentations. It can draft slides, structure a narrative, even suggest talking points. Useful, yes — but only up to a point.

The reality in business is that presentations to boards, customers or suppliers are never straightforward. There are unknowns, hidden agendas, personalities and people issues that no AI tool understands.

That’s why the glossy “hero’s journey” decks — the kind you can download off the shelf or generate in seconds — don’t work when it matters. They have their place at motivational staff events. But real strategy conversations don’t look like that.

Strategy isn’t one-size-fits-all

Every business faces unique pressures. Every boardroom has its own dynamics. Every customer has unspoken concerns. A templated presentation can’t handle that. And an AI voiceover with a generic American accent certainly can’t.

What works in the real world

Winning deals, driving projects and solving problems requires two things:

Advanced business analysis — to get to the heart of the issues.

Strong communication skills — to articulate strategy clearly and credibly.

In other words, people-savvy business professionals talking to other business professionals. Equal to equal.

The bottom line

AI is a tool. But it’s not the strategy, and it’s not the conversation. The art lies in blending experience, insight and communication to move things forward. That’s what decision-makers respect.

Strategy Is Plural in Practice: Why Businesses Need a Network of Aligned Strategies

In universities and textbooks, students are often taught that an organisation has one strategy: the overarching master plan that drives the business. It’s a neat concept, tidy enough for exam papers and models.

But in practice, experienced business leaders know something different. Strategy is rarely singular. Instead, it is plural in practice – a network of aligned strategies across the organisation.

The Textbook View: One Strategy

Professors often describe “the strategy” as the organisation’s overriding approach to competing and winning. This makes sense in an academic setting where clarity and simplicity are needed. Students can more easily understand frameworks like Porter’s Generic Strategies or Ansoff’s Matrix when strategy is positioned as a single, guiding plan.

The Real-World View: Many Aligned Strategies

In business, however, things are more complex. The corporate strategy (the top-level plan) cascades into aligned strategies across different divisions and functions:

Corporate Strategy – sets the overall direction.

Business Unit Strategies – tailored approaches for divisions, regions, or product lines.

Functional Strategies – marketing, sales, operations, finance, HR.

Sub-strategies – within marketing alone: content, demand generation, PR, digital, and more.

This creates a strategic hierarchy where all strategies are aligned with the top-level vision but customised for their area of execution.

Why Strategy Must Be Plural

Complex organisations need specialised approaches – A marketing team’s priorities won’t be the same as the finance team’s.

Alignment creates coherence – Multiple strategies don’t mean chaos. When aligned, they reinforce each other.

Agility in practice – Markets change quickly. Functional and sub-strategies allow businesses to adapt without losing sight of the corporate vision.

Strategy vs Strategic

It’s also useful to separate strategy from strategic. Strategy is the plan. Strategic describes the decisions and actions that turn that plan into reality.

For example:

Strategy: Grow UK market share by 15% over three years.

Strategic choices: Focus on three core sectors and double down on customer experience.

Tactics: Run LinkedIn campaigns, host sector events, and launch personalised content.

Bridging the Gap Between Theory and Practice

At Hargreaves Marketing, we believe in multiple aligned strategies. This reflects the real-world experience of the businesses we work with, rather than the single-strategy approach often taught in classrooms.

Yes, there’s value in simplicity when learning theory. But when building success in the real world, recognising that strategy is plural in practice can make all the difference.

Fear is a familiar feeling for business leaders.
It arrives just before the big pitch, the strategy presentation, or the media interview. For many, fear can feel overwhelming — the racing heart, the restless mind, the worry about saying the wrong thing.

But here’s the truth: fear doesn’t have to hold you back. With the right process, fear can be replaced by something far more powerful: excitement.

That’s exactly what happens when leaders work through the twin services of Strategic Narrative and Rehearse, Record & Go.

Why Fear Shows Up in High-Stakes Communication

Fear appears when something matters. Standing in front of your board, a potential investor, or a journalist is high pressure.

Often, the fear comes from two places:

Not being clear enough about what to say (message uncertainty).

Not being confident enough in how to say it (delivery anxiety).

That’s why these two services work so well together. One tackles the message, the other the delivery.

Building a Strategic Narrative Takes Time

A Strategic Narrative is not a one-page script written overnight. It is built over time, through a process of:

Conversations to surface the reality of your business — its progress, challenges and opportunities.

Analysis and discussion to find clarity in complexity.

Practice in communication to sharpen how ideas, plans, strategies and results are articulated.

This process doesn’t just produce a polished narrative. It builds the knowledge and confidence of the leader themselves. By engaging regularly, leaders learn to see patterns, shape their story, and communicate with increasing clarity.

Why Rehearsal Changes Everything

Once the narrative is clear, the next step is Rehearse, Record & Go.

This is where leaders move from theory to practice. By recording and reviewing delivery, they can see themselves as others do — hearing tone, noticing body language, and improving presence. Constructive feedback transforms delivery from hesitant to confident.

And something else happens too: the mindset shifts.

The presentation you once feared becomes something you look forward to. Anxiety turns into anticipation. Fear is replaced by excitement.

Transformation on Two Levels

When combined, these two services deliver transformation on both a technical and mental level:

Balance Is Everything: Why Narratives Need Both Positivity and Negativity

In business and communication, finding the right balance between positivity and negativity is essential. Too much of either can distort reality and weaken your story.

When it comes to storytelling — whether in society, on social media, or within organisations — human beings have a natural tendency to lean towards negativity. Psychologists call this the “negativity bias.” We are quicker to imagine what might go wrong than what could go right.

You don’t have to look far to see this at work. On social media, someone shares a piece of positive news and, almost immediately, critical comments appear. Even when there is more to celebrate than complain about, the conversation often drifts in a negative direction.

Inside organisations, however, the opposite problem frequently arises. Anything negative may be frowned upon, creating a culture of forced optimism. In these environments, issues are glossed over, challenges are ignored, and positivity becomes unwarranted.

Both extremes are unhelpful. Too much negativity drains energy, undermines confidence, and prevents progress. Too much positivity, on the other hand, blinds us to reality and stops us from addressing the challenges that genuinely need attention.

The answer lies in balance. The most powerful narratives are those that acknowledge the difficulties ahead while also inspiring belief in what is possible. They face reality honestly, but they also point people towards a shared purpose and a more compelling future.

This is the essence of a Strategic Narrative. It is not about spin or about choosing between optimism and realism. It is about weaving both together into a story that gives meaning to the present, clarity about the challenges, and confidence about the future.

If you are interested in how to create that balance within your organisation, you can explore it further here: The Strategic Narrative.

Unpopular Words That Keep Us Honest

In business, certain words have quietly slipped onto the “do not use” list. They haven’t been banned outright, but they often get softened, avoided, or replaced with more comfortable alternatives.

Problems are now politely called “challenges.”

Strategy is often dismissed as too rigid or too corporate.

Performance carries baggage from performance management and can make people uncomfortable.

It might feel harmless—why not soften the language to avoid discomfort? But there’s a cost.

Why these words matter

A problem is something that requires a solution. If we refuse to call it what it is, we risk sugarcoating reality and delaying the response.

A strategy is how we make choices and direct energy. Without it, businesses don’t become more agile; they simply drift without focus.

And performance is the evidence that effort produces results. Ignoring it doesn’t make it less important—it just makes it harder to improve.

These words are not the enemy. They are tools. They help us confront reality, make informed choices, and drive results.

A principle to reclaim the language

At Hargreaves Marketing, we believe in the principle of Challenge with Respect.

That means creating a culture where:

Problems are named honestly, not softened.

Strategies can be questioned openly, without defensiveness.

Performance is measured and discussed constructively, not avoided.

Respect matters. It’s not about using blunt words to shut people down. It’s about using clear language to open up better conversations.

Preparing for the moments that matter

Of course, knowing what to say and being ready to say it are not the same thing. When the stakes are high—board meetings, client pitches, leadership discussions—it’s natural to feel pressure.

That’s why we created Rehearse. Record. Go.
It helps leaders and teams prepare for these high-stakes moments: to practice their message, refine their delivery, and walk into the room ready to challenge with respect and with confidence.

Because when the words matter most, preparation makes all the difference.
